ACCIÓ - Agency for Internationalisation, Innovation and Digitalisation - Transformation Plan
The challenge
ACCIÓ needed to transform itself to consolidate its leadership in business services and create an environment where talent could flourish and change could be implemented quickly and effectively.
A key aspect of this challenge was to actively engage all levels of the organisation in the transformation.
How we did it
We kicked off the process with the ‘Change Summit’, an event designed as an inclusive and participatory space. Here, ACCIÓ’s 50 Change Agents co-created a clear vision of the organisation’s future, exchanging experiences, aligning aspirations and charting the path towards transformation.
Based on the areas of opportunity already identified, we developed concrete initiatives for rapid implementation, ensuring immediate impact. These actions helped to maintain the energy and pace of the transformation from the outset.
To ensure continuity of the process, we supported the teams for a year, facilitating regular meetings to review progress, adjust strategies and strengthen the organisation’s capacity to anticipate and adapt to new needs. We have also ensured knowledge transfer.
We have involved the entire organisation in the sessions, covering all departments and the 40 international offices serving more than 100 countries. In total, almost 500 people are participating in this transformation process.
The impact
The transformation process has been cross-cutting and deep, achieving high participation in all initiatives. Change projects were implemented quickly, and ACCIÓ improved significantly in identifying new needs, both internal and from customers. In addition, relationships within the organisation have been strengthened, promoting greater purpose and autonomy.

Eroski – Differential treatment
The challenge was to become the best chain in customer satisfaction. We rephrased it as ‘to be the best chain in customer and employee experience’, as the former is impossible without the latter.
In just six months, customer satisfaction in the pilot shops (300 employees) went from 68% to 83%. These metrics led to the project being scaled up to 28,000 employees.
Pepsico
The objective was to optimise the new channel strategy as much as possible, based on five ‘Must Win Battles’. Pepsico achieved 4 DTS (Direct to Store) market share points.
This success was achieved because of the hundreds of people who influence channel management with very diverse and closely interconnected roles: from the CEO to the delivery drivers.
Welleda
Weleda sought to design strategies to increase sellout as a way to increase sales.
As a natural cosmetics company committed to responsible, ethical and ecological production, it wanted to better understand its customers and optimize internal ways of working to maximize the impact at the point of sale, reinforcing its value proposition.
Vegalsa – Loyalty plan
Increase the average ticket using the company’s Loyalty Plan, both physically, with the Member and Gold Member cards, and digitally.
